Federated transformation strategy for Eniro Group

Eniro Group - Reclaiming local through a federated transformation approach on 4 Nordic markets.

The company’s ambition is to rebuild local digital engagement around a trusted, privacy-first model, aligned with emerging EU frameworks for data sovereignty and sustainable digital ecosystems. This transformation marks a natural evolution - from a traditional directory to a federated, AI-enabled platform for local discovery and participation.

My Role

As Innovation Manager, I supported the design and coordination of the transformation architecture across markets - helping to align leadership, define structure and build momentum around a shared direction using prototypes, vibe-coding and pilots for aligning a vision for the future.

Areas of work

Through collaborative workshops, process mapping and iterative planning, the work connected strategic intent with operational capability - ensuring that every step of the transformation was grounded in both ambition and practicality.

  • Designed the transformation framework and operating model across people, processes, platforms, and performance.
  • Aligned leadership around a unified vision and multi-market roadmap.
  • Structured the federated operator model to enable shared infrastructure, governance, and data layers.
  • Defined transformation principles, phasing logic, and measurable success metrics.
  • Facilitated executive workshops and co-creation sessions to translate strategy into execution.

Outcome

The initiative established a strong and cohesive foundation for Eniro’s ongoing transformation — supporting the company’s journey toward a federated, AI-powered model for local engagement across the Nordic region. It enabled cross-market collaboration, transparent governance, and scalable innovation — helping the organisation strengthen its position as a trusted enabler of regional relevance in the digital ecosystem.

Following the Salesforce replatforming, Eniro’s sales organisation achieved a 40% increase in efficiency during the first quarter of 2024, driven by automation, data integration, and streamlined workflows. This improvement became a clear demonstration of how digital transformation can translate into measurable business performance and strengthened customer engagement.

Financially, the company reported* net sales of SEK 951 million in 2024, alongside an operating result of SEK 72 million and EBITDA of SEK 143 million, marking its best operating result in 11 years.

“During the quarter, we achieved an ARR of almost SEK 499 million, an increase of 9 % compared to last year – a clear result of our customer-centric innovation work.” - Hosni Teque-Omeirat, CEO Eniro Group

These results align with the objectives of the transformation - improved operational efficiency, stronger governance, unified structures, and faster decision-making - serving as tangible proof of the value created through coordinated strategy, design, and execution.

“Companies that succeed with transformation combine creativity with discipline, vision with action, and experience with adaptability. That is exactly what we do — every day.”- Hosni Teque-Omeirat, CEO Eniro Group
